Nous l\u2019avons interrog\u00e9 sur la perte de motivation, voici ses \u00e9clairages et conseils.<\/p>\n<h2>Comment rep\u00e9rer un manque de motivation dans une \u00e9quipe\u00a0? Quels signes doivent alerter\u00a0?<\/h2>\n<p>La motivation est une affaire individuelle. S\u2019il y a baisse de motivation chez les individus, cela va p\u00e9naliser la dynamique du groupe. Au final, c\u2019est le r\u00e9sultat qui en p\u00e2tit : le r\u00e9sultat est le seul indicateur tangible d\u2019une baisse de motivation.<\/p>\n<p>Mais avant de constater que le r\u00e9sultat est impact\u00e9, on peut d\u00e9j\u00e0 observer des signaux faibles au sein d\u2019une \u00e9quipe, comme :<\/p>\n<ul>\n<li>le non respect des d\u00e9lais<\/li>\n<li>un manque de communication<\/li>\n<li>des personnes qui se renferment sur elles-m\u00eames et qui s\u2019en tiennent \u00e0 leurs t\u00e2ches quotidiennes<\/li>\n<li>une hausse des conflits interpersonnels<\/li>\n<li>une augmentation du taux d\u2019absent\u00e9isme<\/li>\n<li>une augmentation des accidents du travail<\/li>\n<\/ul>\n<p>Et tout cela va nuire de mani\u00e8re exponentielle aux performances de l\u2019\u00e9quipe et donc de l\u2019entreprise.<\/p>\n<div class=\"thumbnail\"><img decoding=\"async\" class=\"attachment-thumbnail size-thumbnail wp-post-image lazyloaded\" src=\"https:\/\/f.hellowork.com\/helloworkplace\/2021\/05\/entretien-embauche-motivation-120x120.jpg\" alt=\"Entretien d\u2019embauche\u00a0: comment juger de la motivation d\u2019un candidat\u00a0?\" width=\"120\" height=\"120\" data-ll-status=\"loaded\" \/><\/div>\n<div class=\"link\"><\/div>\n<h2>Quelles sont les premi\u00e8res actions \u00e0 mettre en place une fois qu\u2019on a identifi\u00e9 ce manque de motivation ?<\/h2>\n<p>Le premier responsable de la dynamique du groupe, c\u2019est le manager. C\u2019est \u00e0 lui de garder un \u0153il sur ces signaux faibles et de traiter les probl\u00e8mes avant qu\u2019ils ne p\u00e9nalisent la performance : il doit r\u00e9aligner son \u00e9quipe.<\/p>\n<p>Son premier acte de management, c\u2019est de bien v\u00e9rifier que chacun est au clair avec ce qu\u2019on attend de lui, de rappeler pourquoi l\u2019\u00e9quipe est importante et \u00e0 quoi chacun contribue. Ensuite, c\u2019est de voir si les valeurs ont bien \u00e9t\u00e9 comprises et que tout le monde en poss\u00e8de une d\u00e9finition claire et coh\u00e9rente par rapport \u00e0 celle du manager. Enfin, c\u2019est de traiter individuellement les baisses de motivation par un suivi sur quatre plans :<\/p>\n<ol>\n<li>S\u2019assurer que chaque collaborateur a bien int\u00e9gr\u00e9 toutes les s\u00e9quences de la strat\u00e9gie \u00e0 conduire pour atteindre le r\u00e9sultat<\/li>\n<li>Piloter individuellement en se basant sur les points forts de chacun<\/li>\n<li>Amener chacun \u00e0 concentrer ses efforts sur les basiques du m\u00e9tier<\/li>\n<li>Un briefing\/d\u00e9briefing de chaque s\u00e9quence strat\u00e9gique pour faire progresser le collaborateur<\/li>\n<\/ol>\n<div class=\"link\"><\/div>\n<h2>Quel int\u00e9r\u00eat d\u2019un bin\u00f4me RH\/manager pour mener \u00e0 bien toutes ces actions ?<\/h2>\n<p>C\u2019est l\u00e0 que l\u2019\u00e9quipe RH peut \u00eatre utile au manager. Dans l\u2019accompagnement individuel, elle peut apporter des solutions pour traiter une baisse de motivation. Ce peut \u00eatre une formation, un coaching ou du mentoring, par exemple. Dans tous les cas, un accompagnement ext\u00e9rieur favorisant la mont\u00e9e en puissance du savoir-\u00eatre et\/ou du savoir-faire sera toujours utile dans ce type de situation.<\/p>\n<h2>Comment tenir compte du fonctionnement diff\u00e9rent des individus dans l\u2019\u00e9quipe\u00a0? Quels leviers pour mobiliser le groupe entier\u00a0?<\/h2>\n<p>Le management n\u2019est pas une science exacte car les gens sont tous diff\u00e9rents. Ils ont des attentes, des besoins, des personnalit\u00e9s diff\u00e9rentes. Chaque manager est diff\u00e9rent et, lui aussi, a ses attentes, ses besoins et sa personnalit\u00e9. Ce n\u2019est pas \u00e9vident de trouver l\u2019ad\u00e9quation imm\u00e9diatement. Il y a m\u00eame des personnalit\u00e9s qui ne fonctionnent pas du tout ensemble.<\/p>\n<p>Manager est un m\u00e9tier qui comporte des basiques, des rites et des rituels : s\u2019ils ne sont pas appliqu\u00e9s, ils affaibliront l\u2019autorit\u00e9 du manager, quelle que soit la personnalit\u00e9 de son collaborateur. Un exemple : ne pas faire un entretien individuel de progr\u00e8s chaque ann\u00e9e, c\u2019est laisser penser au collaborateur qu\u2019il n\u2019\u00e9voluera pas dans l\u2019entreprise. Or, ce collaborateur aspire peut-\u00eatre \u00e0 prendre plus de responsabilit\u00e9s. Avant d\u2019individualiser son management, il faut voir si le manager respecte les fondamentaux du management qui sont enseign\u00e9s dans toute formation digne de ce nom.<\/p>\n<p>Ensuite, et je recommande de se former \u00e0 des outils de profils de personnalit\u00e9, il est important d\u2019individualiser son management. Bien conna\u00eetre chacun permet de mieux motiver. Le manager a pour mission de canaliser l\u2019\u00e9nergie de chaque collaborateur sur un projet d\u2019\u00e9quipe, au service d\u2019une vision d\u2019entreprise. Voil\u00e0 d\u00e9j\u00e0 deux leviers pour mobiliser un groupe.<\/p>\n<p>Vient ensuite l\u2019animation du groupe. Pour cela, un levier \u00e9vident est d\u2019organiser des challenges. Les gens ont besoin d\u2019\u00eatre challeng\u00e9s, y compris de mani\u00e8re ludique, afin de faire du m\u00e9tier un jeu. C\u2019est bien connu, la pression d\u2019enjeu injecte du doute, l\u00e0 o\u00f9 le jeu injecte de la confiance. Un challenge bien organis\u00e9 avec fixation d\u2019objectif, mesure de l\u2019\u00e9tat d\u2019avancement, \u00e9mulation, r\u00e9compense va \u00eatre un booster de motivation individuelle et collective.<\/p>\n<h2>En ayant conscience que les r\u00e9sultats de ces actions ne peuvent pas \u00eatre imm\u00e9diats, quels peuvent \u00eatre les d\u00e9lais pour constater une am\u00e9lioration\u00a0?<\/h2>\n<p>Cela d\u00e9pend d\u2019o\u00f9 l\u2019on part. Si la dynamique d\u2019\u00e9quipe est bris\u00e9e \u00e0 cause d\u2019une perte de confiance de l\u2019\u00e9quipe dans sa direction, cela va prendre du temps. Il faudra sans doute commencer par purger les frustrations, la col\u00e8re, la d\u00e9ception avant d\u2019envisager de projeter les gens dans un nouveau d\u00e9fi.<\/p>\n<p>Mais si l\u2019\u00e9quipe ronronne dans sa routine, la mise en place et l\u2019animation d\u2019un challenge peuvent rapidement produire des am\u00e9liorations. Trop souvent, les challenges sont consid\u00e9r\u00e9s comme r\u00e9serv\u00e9s aux populations commerciales, mais il est possible de challenger toutes les populations d\u2019une entreprise.
